A New Product Category: Opportunity or Escape From Problems You Already Have
A new category can be a way out of stagnation, or an expensive way to multiply your problems. How to judge whether you are ready, and how to enter without gambling what you have built.
Entering a new category is not launching a new product
Launching a new product in your existing category is not the same as entering a new category. A new category means new knowledge, new customers, new channels and often new economics. Enter too early, and you spend money on a market you do not understand. Enter too late, and competitors take the position you could have had. It is hard to stay calm between those two fears.
When you are ready
You are ready when you have a proven base: a leading or at least stable position, customers who come back, and a brand people recognize. The new category must build on that base, not run away from problems in the existing one. Whoever cannot win where they are strong will struggle to win where they are weak.
The second thing is a link to what you already know. If the new category shares customers, channels, technology or know-how with yours, you have an advantage. If it shares nothing, you have no advantage, you have risk, and entering with no connection at all is the most dangerous move.
Third, there must be a concrete opportunity, not just a wish. A customer inquiry, a gap in the market or a technology you can apply is a signal. "We want to grow" is not a signal, it is hope.
When you are not ready
You are not winning in your existing category, you are not growing, and you do not understand it in detail. A new category will not solve that, it will only move the problem.
You lack the resources to endure 12 to 24 months of investment without return. A new category rarely makes a profit in year one, and in that time you will be paying salaries out of your existing business.
You have no people who know the new customers, channels and competitors. Build that team first, then enter.
The same business with a different product?
A new category often looks easier than it is. Whoever sees it as the same business with a different product underestimates the risk, because customers, channels, prices and competitors differ more than they appear from outside.
The second source of trouble is the reason for entering. If you go in because a competitor did, or because you fear being left behind, that is not strategy but reaction, and reaction is an expensive way to compete. Third, the new category starts pulling people and attention away from the business that feeds you, and at some point you have neither the old nor the new.
How to enter without big risk
Start with a test, not an investment. One product, one customer, one channel. If it works, expand. If not, withdraw without damage.
Try it on your existing customers first. If they will not buy the new category from you, others probably will not either.
Before entering, define success and failure: how many customers, what revenue, what margin, by when. Quitting on time is part of strategy.
Cap the budget and the time for the test, so that failure does not endanger the existing business.
Do not sacrifice the existing category. The new one is an addition, not a replacement, until it proves it can carry the company.
Related decision: A new market is not an escape from problems at home.
A gamble without a proven base
If you are not ready, a new category multiplies the problems in the existing one and eats resources you spent years creating. Without a proven base and a team that understands the new market, entering is a gamble. A new category is a bet, so approach it as a bet: a stake you can lose, a deadline and a success measure defined in advance.
If you are thinking about a new product category, describe your offer, customers and investment. You will get a report with risks and options.
